Salomon: a global store, re-platformed under fire.
We moved Salomon's e-commerce off legacy onto a modern headless architecture, arriving mid-crisis and stabilizing the global platform. We took the pressure so the engineers did not have to.
The problem.
A global e-commerce platform on legacy foundations, a migration in trouble, and a leadership gap at the worst possible moment. The deadlines that conditioned the global launch were not moving. The work needed someone who would step in and steady it, not study it.
What we built.
A 48-hour realignment to get the right people on the right work, then the migration itself: a headless architecture, a design system, 60+ UI components and 700+ pages, with 60+ engineers coordinated across four teams. We merged the design-system and CMS teams into one org and ran the war room until the platform was stable.
The result.
A global store rebuilt on modern foundations, delivered under pressure without passing that pressure to the team. This is the kind of work we now open with a scoped first step.
